f11a23fb00 fix: re-pull the repo on every rebuild instead of reusing the stale clone
Some checks failed
CI / test (push) Has been cancelled
buildInstallation ran nixpacks against whatever was cloned at draft
creation time and never re-synced — every "rebuild" from the panel
silently rebuilt the same old commit forever, even after pushing new
commits. Confirmed repeatedly while iterating against a live repo
(had to git pull manually each time to actually pick up a fix).

7b6e1b5855 feat: support host bind-mount volumes per installation
Some checks failed
CI / test (push) Has been cancelled
Needed for state that must survive rebuilds and that nothing else
manages — e.g. a Playwright browser profile holding an existing
logged-in session for a browser-automation MCP. hostVolumes is a list
of {hostPath, containerPath} pairs, bind-mounted via dockerode same as
the manager's own compose volumes.

c918b32e72 feat: support publishing a container's port to host loopback
Some checks failed
CI / test (push) Has been cancelled
Some installations need to stay reachable by a native process on the
same host outside the manager's own proxy — e.g. a legacy nginx
location serving media/signed URLs for an app that also happens to be
an MCP server. Previously this required manually recreating the
container outside the manager's lifecycle (lost on the next
build/redeploy). publishHostPort makes it a real, persisted setting.

1efba2461a feat: support an explicit start command override per installation
Some checks failed
CI / test (push) Has been cancelled
Needed to install third-party repos we don't control (e.g. the
upstream gitea.com/gitea/gitea-mcp project) where nixpacks detects a
working build but the wrong/no start command, and pushing a
nixpacks.toml to the source repo isn't an option. Passed through as
nixpacks' own --start-cmd flag.

86b365ac52 feat: redesign admin panel as a modern dashboard
Some checks failed
CI / test (push) Has been cancelled
Replace the unstyled apps/web UI with a cohesive dark/light "ops console"
design: sidebar shell, semantic status badges for all 8 installation
states, a real data table for the installation list, a modal install
wizard, and a sectioned detail view (access, configuration, actions,
build log) with copy-to-clipboard for the public URL and bearer token.
Styling is plain CSS with custom-property design tokens (no new runtime
dependency); Inter + JetBrains Mono loaded via Google Fonts. All existing
API calls and behavior are preserved unchanged.

fb59d422a2 feat: support optional per-installation Basic Auth on the MCP proxy
All checks were successful
CI / test (push) Successful in 31s
Lets a client still using Basic Auth credentials (e.g. against the
previous nginx + htpasswd setup) keep working without switching to a
bearer token immediately. Bearer auth remains the default and the
only option when no Basic Auth credentials are configured.

021fa2220e fix: pass NIXPACKS_NODE_VERSION as a CLI flag, not a process env var
All checks were successful
CI / test (push) Successful in 33s
nixpacks doesn't read NIXPACKS_* config from the process environment
at all, only from -e/--env on its own CLI — the "fix" from the
previous commit was silently a no-op (nixpacks plan still showed
nodejs_18 for a repo pinned to 20 that way). Caught because the first
real container built with it still crashed the same way.

9f88769922 fix: default unhinted Node repos to Node 20 instead of Nixpacks' own default
All checks were successful
CI / test (push) Successful in 40s
Nixpacks' current default (18) predates stable globalThis.crypto —
confirmed in production against ZenvairoSocial-MCP (no .nvmrc/engines.node
at all): build succeeded, container crashed immediately with "crypto is
not defined". A repo with its own version hint still wins; this only
changes the fallback for repos with none.

8eaccfbc47 fix: scope express.json() to /api so the MCP proxy stops hanging
All checks were successful
CI / test (push) Successful in 31s
A global body parser drained every incoming request body, including
on the /mcp/:slug proxy route, before http-proxy could forward it —
every proxied POST reached the backend with zero body bytes and hung
forever. This broke the proxy for every real MCP call, caught only
once a container was actually tested through it end-to-end.

1019672981 fix: allow disabling per-container memory/CPU caps (CONTAINER_*=0)
All checks were successful
CI / test (push) Successful in 37s
Some hosts can't enforce cgroup limits for nested containers at all
(confirmed on an OpenRC-based unprivileged LXC with no systemd to
delegate cgroup controllers) — docker run fails outright trying to
write memory.max. 0 now skips requesting that cap instead of erroring
every deploy.

without the buildx CLI plugin every build failed outright.

223b1ab8eb fix: enable git-over-ssh cloning for private repo installs
All checks were successful
CI / test (push) Successful in 32s
The manager image had git but not openssh-client, so ssh:// clones
failed outright ("cannot run ssh"). Install openssh-client, and mount
an SSH_DIR (key + known_hosts) into the container read-only so private
repos can actually authenticate — confirmed both gaps while deploying
against real private Zenvairo repos.

359d4369e8 fix: session cookie secure flag was never true-to-request
All checks were successful
CI / test (push) Successful in 52s
cookie.secure was tied to NODE_ENV=production instead of whether the
request actually arrived over HTTPS, so in a production build the
admin login cookie was never stored at all when accessed over plain
HTTP (e.g. direct container access, or a proxy that doesn't terminate
TLS in front of the admin panel) — confirmed while deploying to
production, login returned 200 but no session persisted. "auto" uses
req.secure via the existing trust-proxy setting instead.

06d43f4ed8 fix: install nixpacks from its pinned GitHub release instead of ghcr.io image
Some checks failed
CI / test (push) Has been cancelled
ghcr.io/railwayapp/nixpacks no longer ships the nixpacks CLI binary at
/usr/bin/nixpacks (the image was repurposed upstream for something
else — confirmed while deploying to production, build failed with
"not found" for the pinned 1.41.0 tag). Download the exact release
tarball from GitHub instead, still pinned to the same version.

Recurring mistakes and gotchas found while building and operating this project, and how to avoid or work around them.
## "Rebuild" must re-clone, not reuse the original checkout
`buildInstallation` used to run `nixpacks build` directly against the repo directory left over
from `createDraftInstallation`'s one-time clone — it never re-pulled. Every "rebuild" from the
panel silently rebuilt the exact same old commit forever, even after pushing new commits to the
repo; it looked like the rebuild worked (new image, new timestamp) but the code never changed.
Found repeatedly while iterating on `nixpacks.toml` fixes against a live repo. Fixed by having
`buildInstallation` call `cloneOrUpdateRepo` again (same as the initial clone) before every
build.
## A pinned external image's *contents* can still change
The Dockerfile pinned `ghcr.io/railwayapp/nixpacks:1.41.0` and copied `/usr/bin/nixpacks` out
of it. That path existed when the plan was written but was gone by the time of the first
real production deploy — the image got repurposed upstream (now ships a Nix daemon, not the
nixpacks CLI) even though the tag `1.41.0` still resolves.
**Avoid it:** pinning a tag is not enough to guarantee what's inside an externally-published
image stays the same — only pinning by digest guarantees bytes. For a single binary like this,
prefer downloading the pinned release asset directly from the project's GitHub releases (a
specific `vX.Y.Z` tag + exact filename) over extracting it from someone else's Docker image.
## `git clone ssh://...` needs an actual `ssh` binary, and a key
`node:20-slim` ships `git` but not `openssh-client` — cloning an `https://` repo works, but
`ssh://` fails with "cannot run ssh: No such file or directory". Fixed by installing
`openssh-client` in the final image. Separately, even with `ssh` present, cloning a private
repo needs a key with access mounted into the container (`SSH_DIR` in `docker-compose.yml`,
reusing the host's own deploy key) — confirmed both failures back to back while deploying.
## `docker build` needs the buildx plugin present to use BuildKit
Nixpacks shells out to `docker build`, which defaults to BuildKit. The manager's image only
copied the bare `docker` CLI binary from `docker:27-cli`, not its buildx plugin, so every
build failed with "BuildKit is enabled but the buildx component is missing or broken" —
confirmed on the first real build attempt. Fixed by also copying
`/usr/local/libexec/docker/cli-plugins/docker-buildx` from the same `docker:27-cli` image.
## Per-container memory/CPU cgroup limits need the host to delegate controllers
`docker run --memory=...` fails outright ("error setting cgroup config... memory.max: no
such file or directory") on a host where `cgroup.subtree_control` isn't populated down to
where the container's cgroup lives. Confirmed on an unprivileged, OpenRC-based nested LXC
(Alpine, no systemd) with `nesting=1`: systemd normally does this delegation automatically
at boot; OpenRC doesn't, so `cgroup.subtree_control` stays empty at the LXC's own root and
no controller is ever available to nested Docker containers. `CONTAINER_MEMORY_MB`/
`CONTAINER_CPUS` can both be set to `0` to skip asking for a cap at all — on a host like this
the outer LXC's own memory limit (if Proxmox/systemd-nspawn/etc. sets one) is the only
enforced ceiling either way. Properly fixing the delegation means moving every process
already in the LXC's root cgroup into a leaf scope and then writing the wanted controllers
to the root's `cgroup.subtree_control` — not done here, since it's a live production LXC and
restructuring its cgroup tree wasn't something to risk without asking first.
## A global body parser breaks a reverse proxy mounted on the same app
`app.use(express.json())` with no path restriction runs for *every* request, including the
`/mcp/:slug` proxy route. By the time `http-proxy` tries to forward the request, body-parser
has already fully drained the incoming stream — so the proxied request reaches the backend
with the right `Content-Length` header but zero actual body bytes, and the backend just hangs
waiting for a body that will never arrive. Every proxied POST (i.e. every real MCP call)
hung with no response — found while testing the very first container through the proxy, not
during earlier plain curl-to-container testing (which never went through Express's full
middleware stack). Fixed by scoping the JSON parser to `/api` only (`app.use("/api",
express.json())`), since the proxy route needs the raw stream untouched.
## Nixpacks silently picks its own default runtime version
Nixpacks does not fail when a repo's `engines`/version requirement isn't met — it silently falls back to its own default (e.g. picked Node 18 for a repo requiring Node >=20 in `Social-MCP`). The build goes green, then the container crashes at runtime (`crypto is not defined`, missing globals, etc.).
**Avoid it:** don't trust a green build as proof the runtime is correct. The manager now detects a Node version hint from the repo itself (`.nvmrc`, else `package.json` `engines.node`) and passes it to Nixpacks as `NIXPACKS_NODE_VERSION` (`apps/server/src/build/nixpacks.ts`, `detectNodeVersion`), so the build uses the version the repo actually declares instead of Nixpacks' own default. Repos with no version hint at all still get Nixpacks' default, unchanged.
**Avoid it:** don't trust a green build as proof the runtime is correct. The manager now detects a Node version hint from the repo itself (`.nvmrc`, else `package.json` `engines.node`) and passes it to Nixpacks (`apps/server/src/build/nixpacks.ts`, `detectNodeVersion`), so the build uses the version the repo actually declares instead of Nixpacks' own default. A Node repo (has `package.json`) with no hint of its own gets `DEFAULT_NODE_VERSION` (currently `20`) instead of falling through to Nixpacks' own default — confirmed necessary against a real repo (`ZenvairoSocial-MCP`, no `.nvmrc`/`engines.node` at all): build green, container crashed with "crypto is not defined" because Nixpacks picked Node 18, which predates stable `globalThis.crypto`.
**Gotcha inside the gotcha:** `nixpacks` does **not** read `NIXPACKS_*` config from the
process environment at all — only from its own `-e`/`--env` CLI flag. Setting
`NIXPACKS_NODE_VERSION` as a plain env var on the spawned process is silently ignored
(`nixpacks plan` still showed `nodejs_18`); the fix above only actually took effect once
passed as `nixpacks build ... -e NIXPACKS_NODE_VERSION=20`. Caught because the very first
container built after adding the "fix" still crashed the same way.
## Nixpacks needs a dependency manifest, and fails cleanly without one
